Monthly deliveries of temperature-sensitive medicines from India to Warsaw with a complete temperature archive and zero excursions over fourteen months.
The previous provider recorded two temperature excursions in six months. One batch worth EUR 96,000 was written off and the regulator demanded a review of supply procedures.
We qualified the route, selected active containers sized to the real leg duration, introduced a maximum time-out-of-refrigeration rule and set up priority clearance with pre-lodged declarations.

Analysis
Analysis of the earlier logs showed the obvious: both excursions happened on the ground while waiting for customs inspection. In the air the regime held perfectly. So the process to optimise was clearance, not transport.
Procedure
We imposed a hard limit: total time outside active refrigeration must not exceed 45 minutes across the whole route. That required agreeing to inspection inside the terminal cold room rather than in the general area. The negotiation took six weeks and is the most valuable part of the project.
Fourteen deliveries in fourteen months with no excursions. Customs clearance fell from 26 hours to seven, removing the riskiest section of the chain.
