More than 60 trips a month from four EU countries into three distribution centres, with slot booking and zero penalties for a quarter.
The chain accumulated EUR 78,000 of penalties in a year for missing receiving windows. Every missed slot meant redelivery two or three days later.
We took over slot booking, moved planning to a backward schedule from the receiving window and introduced a daily dispatch check-in twelve hours before arrival.

Method
We stopped planning from the loading date. The anchor is the DC receiving window, from which the border, the transit and the loading slot are counted backwards. The buffer sits at the border because that is where variance is greatest.
Discipline
The simplest part of the solution turned out to be the most effective: dispatch calls the driver twelve hours before the window. If a delay is already unavoidable, the slot is moved in advance and without penalty — unlike a vehicle that simply fails to show.
No penalties in the first quarter. On-window deliveries rose from 71% to 98.6%.
